What visual management is — and why it is not the notice board

The term did not come from screen-vendor marketing. It comes from lean production vocabulary, where the state of the operation has to be readable at a glance by anyone walking past — the same logic as the production board, the floor markings and the signal light that announces a stopped line. The established definition of visual control sums it up: information is communicated through visual signals designed for quick recognition, so people can follow indicators, status and trends without having to ask anyone.

Two practical notes before going on. First: “visual management” and “visual control” are used interchangeably. The second tends to show up in theoretical material tied to the Toyota Production System; the first is what you hear inside a plant. Search for only one of them and you miss half the material that exists.

Second: visual management is not the cork notice board with a new face. The difference is not the medium, it is who pays the cost of keeping the information alive. An out-of-date poster is not neutral: it teaches the team not to look at that spot on the wall. The manufacturing problem: workers with no channel

This is what separates the subject from any generic internal communication article. In an office the problem is too many channels: email, chat, intranet, meetings. On the plant floor it is the opposite — a large share of the team has no channel at all during the working day.

This has a consequence that usually escapes the planning meeting: email sent is not email read. The delivery report proves the company communicated. It does not prove anyone was informed. In process audits and performance reviews that gap turns into the classic “nobody ever told me” — and it is hard to argue when the only record is a send log.

Playlists per shift, not one playlist

The most common mistake is building a single schedule and letting it run around the clock. It ages to fit the most visible shift and ignores the others. The design that works is a display window per shift: the morning team sees the morning team's targets and notices, the afternoon team sees theirs, the night team sees theirs. The baton at shift handover

There is one time slot better than all the others for a critical notice: the window where two shifts overlap. It is the only moment of the day when the same item reaches those leaving and those arriving, in the same corridor and the same locker room. Reserve that window for what cannot be lost — a procedure change, a safety alert, an announcement from senior management — and leave the rest of the schedule to routine content.

That last row deserves the emphasis it rarely gets. Implementation guides tend to list the good locations and forget the forbidden ones — and this is a workplace safety point, not an aesthetic one. A screen exists to capture the eye. Capturing the eye of someone operating a press, a saw, a forklift, an overhead crane or a control panel creates risk, and the content being a safety notice changes nothing: the best-intentioned item installed in the field of view of someone who needs to be watching the machine is still a distraction.

The episode is explicit about it: where the flow is restricted and demands full attention, you do not put a TV there even for corporate notices — you put it at the exit. That is the right formulation. You do not give up on reaching the operator; you reach them on their way, not at the station.

The safety row is the most important line in the table and the one that appears least in guides. During an incident, safety has to be able to take over the screen without asking anyone's permission. If publishing an alert means opening a ticket with the marketing team, the channel does not work for emergencies — and if it does not work for emergencies, it is just a prettier notice board.

It is worth stating that this ownership split, safety override included, is a recommended market practice — not a regulation and not a research finding. It solves a real governance problem, and that is how it should be treated: as an organisational design you adapt to your own structure.

What screens do well, according to people already running them: procedures in short bursts (“how to clean the lathe”, “how to use the new coffee machine”), PPE reminders with humour instead of lectures, recognition for years of service, canteen menu and calendar, and a QR code on the item for training sign-ups, climate surveys or suggestions — because in break areas people usually have their phones back in hand.

⚠️ Where communication ends and the dashboard begins

This section exists to prevent a project that dies in two weeks, and it costs us a sale now and then.

When people talk about visual management on the factory floor, half of them are thinking about communication — notices, campaigns, training, recognition — and the other half are thinking about an indicator dashboard: OEE, shift targets, scrap, line pace, numbers that change on their own through the day.

These are different things, and the difference is technical: an indicator dashboard only stays alive if it is fed by a data source — a spreadsheet, an ERP, a shop-floor reporting system, a BI tool. A manually updated panel goes stale within days, and once the team notices that the number on the screen is not today's number, they stop looking. At that point the problem is not the screen: it is the wrong expectation about what that screen was.

That is excellent for announcements, campaigns, short training, procedures and recognition — and poor for an indicator that changes hour by hour. Saying this before the contract is cheaper than discovering it afterwards. And in practice, most of what a factory needs to communicate is not a live number: it is what changed, what is mandatory, what is coming and who deserves recognition.

Who publishes, and how often

It is the least glamorous section and the one that decides whether the project survives its third month.

  1. One owner, with a name. Not “HR”: a person. They do not have to produce everything — they have to make sure the schedule never stalls and that nothing goes on air unreviewed.
  2. A minimum frequency you can keep. One new piece a week that always happens beats ten in January and silence until June. Pick the frequency your operation can sustain in its worst month, not its best.
  3. Someone checks first. A wrong date, price, name or spelling on a screen running all day has a large audience. A second pair of eyes costs two minutes.
  4. Review the schedule after 30 days. What nobody commented on, probably nobody saw. What started conversations deserves more room.
  5. Production is simpler than it looks. Much of the content comes from a short video shot on a phone, captioned in any editor. The episode gives the perfect example: a new coffee machine arrives in the break area, HR records thirty seconds showing how to use it and uploads it. That is the kind of item that builds an audience — not the institutional artwork that takes two weeks to approve.

And the honest success criterion, worth more than any playback metric: the team starts asking about the new content. When someone mentions in the canteen what was on the screen, the channel exists.

Internal communication on the factory floor without a box per TV

A budget item that is often wrong. It is common to see implementation guides — including automated search answers — telling you to install a mini PC, a Raspberry Pi or a Chromecast behind every television. For a plant with ten points, that is a whole cost line and ten devices to maintain, update and replace.

That is not the normal path in this category anymore: the app runs directly on the smart TV. The requirement nobody mentions: internet at every point

This is the detail that kills projects in large sheds, and it appears on almost no requirements list. The canteen, the factory corridor, the gate and the locker room are precisely the places office Wi-Fi does not reach: metal structures, distance, thick masonry, machinery interference.

The practical rule is short: when you specify the power point for a screen, specify the network point with it — ideally wired. Running the cable while the electrician is already running power is far cheaper than discovering three weeks later that the canteen screen drops offline at lunchtime, exactly when everyone is using the network. Before putting an employee's photo on the screen

Honouring the employee of the month and birthdays on the screen is the most repeated recommendation on this subject — and it usually arrives without a word about a legal basis. On September 19, 2026, when we asked Google's automated answer what to display for visual management in a factory, it recommended photos of birthdays and of the operator of the month, with no caveat at all.

An employee's photo, name and date of birth are personal data, and consent collected inside a relationship of subordination has its own requirements — plus operational duties on the screen itself, such as taking the item off air the same day someone withdraws consent. Who should be responsible for updating the TV: HR, marketing or production?
The right question is not which department, it is how many owners. The arrangement that holds up splits the schedule by content type: HR and internal communication own institutional content, campaigns, benefits and recognition; production planning owns shift targets and performance; the workplace safety team owns risk content — and needs to be able to override whatever is on air during an incident, without asking anyone's permission; senior management appears occasionally, with institutional announcements. Above all of them, one single person owns the schedule: the one who reviews before publishing and makes sure the cadence actually happens. Many hands publishing with nobody curating is exactly how a screen turns into a patchwork and loses its audience.
Can I put the employee of the month's photo on the screen?
You can, but it is not as automatic as the popular recommendations suggest. In Brazil, a photo, a name and a date of birth are personal data, and displaying them on a screen is data processing under the LGPD, the Brazilian data protection law. Two legal bases hold up for internal communication — specific consent in a document separate from the employment contract, or documented legitimate interest with a real right to object — and there is a separate layer of image rights independent of the LGPD.
